When a \u201cSmart\u201d Routing System Repeats the Same Dumb Mistake<\/h1>\n

Why route optimisation engines need to learn from repeated driver corrections<\/p>\n<\/div>\n

A route optimisation system can be mathematically sophisticated and still lose the trust of the people who use it every day.<\/p>\n

For a courier or driver, intelligence is not judged by how advanced the algorithm sounds. It is judged by something much simpler:<\/p>\n

Does the system learn from obvious mistakes?<\/div>\n

Imagine a courier who delivers parcels in the same part of Stockholm every day.<\/p>\n

The routing system generates a sequence of stops. Most of the route looks reasonable, but it repeatedly suggests travelling from Stop 1 directly to Stop 6.<\/p>\n

On the map, those locations appear relatively close.<\/p>\n

The problem is that there is no practical direct connection between them by car. The apparently convenient connection is suitable for pedestrians, not for the delivery vehicle.<\/p>\n

The driver already knows this.<\/p>\n

So every time this situation occurs, the driver ignores the suggested sequence after Stop 1, serves other locations first, and returns to Stop 6 later through a more practical driving route.<\/p>\n

Once is understandable.<\/p>\n

Twice may still be acceptable.<\/p>\n

But when the same mistake appears repeatedly over many delivery days, something more important starts to happen:<\/p>\n

The driver stops considering the routing system intelligent.<\/div>\n

And once that confidence is lost, the problem can spread far beyond this single location.<\/p>\n

<\/p>\n

Trust is part of route optimisation quality<\/h2>\n
<\/div>\n<\/div>\n

A courier who repeatedly sees obviously impractical suggestions eventually develops a different behaviour:<\/p>\n

\u201cI know this area better than the system, so I will decide the sequence myself.\u201d<\/div>\n

Sometimes the driver will be right.<\/p>\n

But not always.<\/p>\n

The dangerous part is that distrust created by one genuinely bad routing decision can lead the driver to override other parts of the route that were already well optimised.<\/p>\n

The result may be:<\/strong><\/p>\n

  • More unnecessary manual route changes<\/li>\n
  • Longer driving distance<\/li>\n
  • Higher route duration<\/li>\n
  • Increased risk of late deliveries<\/li>\n
  • Less predictable ETAs<\/li>\n
  • Lower confidence in future optimisation results<\/li>\n<\/ul>\n

    So the cost of one repeatedly unresolved routing issue can become much larger than the few additional kilometres associated with that particular mistake.<\/p>\n

    It becomes a human-system trust problem.<\/div>\n

    The example: when the map and the operation disagree<\/h2>\n
    <\/div>\n<\/div>\n

    Consider the Stockholm example shown below.<\/p>\n

    The system repeatedly suggests moving from Stop 1 to Stop 6.<\/p>\n

    Geographically, the locations look close enough for the sequence to make sense.<\/p>\n

    Operationally, however, the direct connection is not appropriate for the vehicle. The apparent shortcut is effectively a pedestrian connection.<\/p>\n

    An experienced driver quickly learns that a different sequence works better and modifies the route.<\/p>\n

    The important question is not whether the driver can correct it.<\/p>\n

    Of course the driver can.<\/p>\n

    The important question is:<\/p>\n

    What does the optimisation system do with that information tomorrow?<\/div>\n

    If the answer is nothing, then the same driver – or another driver – may have to discover and correct the same issue again.<\/p>\n

    That is not really an intelligent system.<\/p>\n

    <\/p>\n

    There are three ways to deal with this<\/h2>\n
    <\/div>\n<\/div>\n

    <\/p>\n

    01<\/div>\n

    Let the driver fix it every time<\/h3>\n

    This is probably the simplest approach, and it is still common in delivery operations.<\/p>\n

    The optimiser generates the route.<\/p>\n

    The driver notices something wrong.<\/p>\n

    The driver changes the sequence.<\/p>\n

    The delivery is completed.<\/p>\n

    Problem solved – at least for today.<\/p>\n

    But the knowledge stays inside the driver\u2019s head.<\/p>\n

    Tomorrow, the optimisation engine may produce exactly the same mistake.<\/p>\n

    Another driver may receive the same route and have to discover the same problem again.<\/p>\n

    Over time, this approach creates two important issues.<\/p>\n

    First, the driver gradually loses confidence in the optimisation system and begins making more decisions independently.<\/p>\n

    Second, valuable local operational knowledge is not shared across the fleet.<\/p>\n

    One experienced courier may know hundreds of small details about a city:<\/p>\n

      \n
    • Which streets cannot practically be approached from a particular direction<\/li>\n
    • Which apparent shortcuts are pedestrian-only<\/li>\n
    • Which entrances are on the opposite side of a building<\/li>\n
    • Which gates are normally closed<\/li>\n
    • Which streets are technically accessible but operationally impractical<\/li>\n<\/ul>\n

      If this knowledge never leaves the individual driver, every new courier has to learn it again.<\/p>\n<\/div>\n

      02<\/div>\n

      Let drivers report problems and fix them manually<\/h3>\n

      A much better approach is to give drivers and dispatchers a mechanism to report routing problems.<\/p>\n

      For example:<\/p>\n

      \u201cThe suggested connection between these two stops is not practical for a vehicle.\u201d<\/div>\n

      The issue can then be reviewed by the technical or map team.<\/p>\n

      If confirmed, the relevant map configuration, access rule, routing parameter or optimisation behaviour can be corrected.<\/p>\n

      This is already a significant improvement because operational knowledge can become organisational knowledge.<\/p>\n

      Once corrected, every driver benefits.<\/p>\n

      However, this model also has limitations.<\/p>\n

      Every report may require:<\/strong><\/p>\n

        \n
      • Investigation<\/li>\n
      • Map analysis<\/li>\n
      • Engineering effort<\/li>\n
      • Testing<\/li>\n
      • Validation<\/li>\n
      • Deployment<\/li>\n<\/ul>\n

        The technical team also has to determine whether the driver\u2019s observation represents a persistent problem or simply an unusual one-time situation.<\/p>\n

        A driver may have changed the route because of temporary construction, an accident or today\u2019s traffic.<\/p>\n

        That does not necessarily mean the underlying routing logic should permanently change.<\/p>\n

        When a fleet generates thousands of routes every day, manually investigating every route modification can become difficult to scale.<\/p>\n<\/div>\n

        Let AI identify repeated patterns of disagreement<\/h3>\n

        This is where AI and operational feedback can become particularly useful.<\/p>\n

        Instead of treating every driver modification as an isolated event, the system can analyse route execution and corrections over many days.<\/p>\n

        Suppose it observes that:<\/p>\n

        • The optimiser repeatedly proposes 1 \u2192 6<\/li>\n
        • Multiple drivers repeatedly avoid that sequence<\/li>\n
        • They consistently choose another geographical progression<\/li>\n
        • Actual execution data confirms that the alternative performs better<\/li>\n
        • The behaviour persists across different days and traffic conditions<\/li>\n<\/ul>\n

          Now the system has much stronger evidence that something systematic may be wrong.<\/p>\n

          AI can detect this recurring disagreement and investigate possible causes.<\/p>\n

          Is there a map-access problem?<\/strong><\/p>\n

          Is a pedestrian connection incorrectly influencing vehicle routing?<\/strong><\/p>\n

          Is the travel-time matrix unrealistic?<\/strong><\/p>\n

          Is there an incorrect turn or road restriction?<\/strong><\/p>\n

          Is the clustering or sequencing algorithm repeatedly making a poor local decision?<\/strong><\/p>\n<\/div>\n

          The system can then propose a correction – or, where sufficient safeguards exist, apply a bounded correction automatically – and report the change to the responsible technical team.<\/p>\n

          Instead of asking engineers to investigate every individual driver complaint, the system helps identify the cases where repeated operational evidence indicates that a genuine problem exists.<\/p>\n<\/div>\n

          <\/p>\n

          From individual experience to fleet-wide intelligence<\/h2>\n
          <\/div>\n<\/div>\n

          This creates an important learning loop:<\/p>\n

          Plan \u2192 Execute \u2192 Observe \u2192 Compare \u2192 Learn \u2192 Improve the next plan<\/div>\n

          And perhaps the most valuable part is that the knowledge no longer belongs to only one courier.<\/p>\n

          If one experienced driver repeatedly identifies a real geographical issue, that experience can eventually improve routes for:<\/p>\n

          • Other drivers<\/li>\n
          • New employees<\/li>\n
          • Other shifts<\/li>\n
          • Future delivery days<\/li>\n<\/ul>\n

            The routing engine effectively converts individual operational experience into shared routing intelligence.<\/p>\n

            That is a very different model from a static optimiser that produces a new route every morning but learns nothing from what happened yesterday.<\/p>\n

            AI should not blindly copy every driver<\/h2>\n
            <\/div>\n<\/div>\n

            There is an important caution here.<\/p>\n

            A driver\u2019s modification should not automatically be considered correct.<\/p>\n

            Humans also make suboptimal decisions.<\/p>\n

            A courier may prefer a familiar route even when another sequence is objectively better.<\/p>\n

            A temporary road closure may exist today but disappear tomorrow.<\/p>\n

            Traffic may force an unusual deviation on one particular day.<\/p>\n

            So the goal should not be:<\/p>\n

            \u201cEvery time a driver changes a route, teach the optimiser to do the same.\u201d<\/div>\n

            A stronger approach is:<\/p>\n

            \u201cDetect repeated patterns of disagreement between planned and executed routes, then determine whether the evidence suggests a systematic operational problem.\u201d<\/div>\n

            That requires combining several signals:<\/p>\n

            driver behaviour, historical execution, map information, route metrics, travel time and repeated observations across different days.<\/p>\n

            That is where AI can provide considerably more value than simply placing an \u201cAI-powered\u201d label on a conventional routing algorithm.<\/p>\n

            <\/p>\n

            The real objective is not only better routes – it is trusted routes<\/h2>\n
            <\/div>\n<\/div>\n

            A mathematically excellent route has limited value if the driver does not follow it.<\/p>\n

            This is why one of the harder challenges in route optimisation is not simply finding a low-cost solution.<\/p>\n

            It is creating a system that dispatchers and drivers gradually learn to trust.<\/p>\n

            And trust is built through behaviour.<\/p>\n

            If the system makes a mistake, that is understandable.<\/p>\n

            If it makes the same obvious mistake every day and never learns from it, people will eventually stop considering it intelligent.<\/p>\n

            A truly intelligent route optimisation engine should therefore not only generate routes.<\/p>\n

            It should be capable of learning from the difference between:<\/p>\n

            what it planned<\/div>\n
            \u2192<\/div>\n
            what actually worked in the real operation.<\/div>\n<\/div>\n

            That feedback loop can eventually become one of the most valuable sources of intelligence in the entire routing system.<\/p>\n
